What Is Process Mapping?

Process mapping is the exercise of documenting how work actually happens — step by step, handoff by handoff — rather than how a policy document says it's supposed to happen. Those two things are almost never the same, and the gap between them is usually where the biggest inefficiencies live.

Current state vs. future state

A good process mapping engagement produces two maps, not one. The current state map documents reality: every step, every handoff, every workaround someone built because the "official" process didn't quite work. The future state map is the redesigned version — fewer handoffs, clearer ownership, and steps that can be automated removed entirely.

What a useful process map includes

• Every step, including the informal ones nobody wrote down
• Who owns each step, and where handoffs happen
• Where delays and rework typically occur
• Which steps are manual and could be automated
• The systems or tools involved at each step

When it's worth doing

Process mapping pays off fastest when: the same mistake keeps recurring, one person is the only one who knows how something works, growth is straining a process that used to work fine at a smaller scale, or you're about to buy new software and want to know what it actually needs to support.

The output isn't the map — it's the decision

A process map is only useful if it leads to a decision: simplify this step, automate that one, document this handoff. The map is the diagnostic. The redesign is the point.
